HDFC Bank gets its first outsider as boss: who is Anup Bagchi?
An ICICI veteran now runs India's largest private bank, after a year of trust problems and a giant merger still settling in.

In more than three decades, HDFC Bank had never been led by an outsider. On Tuesday, 27 October 2026, that changed. Anup Bagchi took charge as the managing director and chief executive (MD and CEO) of India's largest private sector bank. He is the first outsider to head the bank in its over three decade history.
Picture a cricket team that has always picked its captain from its own dressing room. Now the new captain walks in from another team. That is roughly what has happened here. Bagchi comes from the ICICI Group, a rival banking group.
First, what does an MD and CEO do?
Think of a big school. The principal decides how the school runs every day, who teaches what, and how to fix problems. The MD and CEO is the principal of a company. The board of directors is like the school's managing committee: a group that watches over the principal and picks who gets the job.
At a bank, there is one more boss above everyone: the Reserve Bank of India (RBI). The RBI is the referee of all Indian banks. A bank cannot pick its CEO without the RBI's yes. In HDFC Bank's case, the bank told the stock exchanges that the RBI had approved Bagchi for a term of three years, starting 27 October 2026. The board met on 1 October 2026 and approved the move. Shareholders, the people who own pieces of the bank, still have to give their approval too.
Who is Anup Bagchi?
Bagchi is an engineer who became a banker. He studied chemical engineering at IIT Kanpur, graduating in 1990, and then did a management degree at IIM Bangalore.
He joined the ICICI Group in 1992. Over the years he ran ICICI Securities, the group's share trading arm. From 2017 to 2023 he was an executive director at ICICI Bank, looking after retail banking (loans and accounts for ordinary people) and later wholesale banking (loans and services for big companies). During that time, ICICI Bank became the first private lender in India to cross Rs 2 lakh crore in home loans to customers.
From June 2023, he was the MD and CEO of ICICI Prudential Life Insurance. Under him, the insurer crossed Rs 10,000 crore in annualised premium equivalent, a common measure of new policies sold in a year, for the first time in FY2025.

Why did the old boss leave?
Bagchi takes over from Sashidhar Jagdishan. Jagdishan left office on Monday, 26 October, when his term was complete. Business Today reported that he had told the board on 29 August that he would not seek a new term.
His exit came in a tough year. According to Business Standard, he stepped back amid allegations of gaps in governance, which means the rules and checks that keep a company honest. The bank's own probe found a problem in how some very large deposits were taken: some depositors were paid extra money over and above the normal interest rate, booked under a different head. Jagdishan was fined over this practice. In March, the bank's chairman, Atanu Chakraborty, quit suddenly and flagged worries about values and ethics.
In its filing on Tuesday, the bank still thanked Jagdishan. It said his stewardship had been "instrumental in strengthening the bank's performance, culture, and customer-centric approach".

Wait, what was the HDFC merger?
The new boss will keep hearing one word: merger. Here is the simple version.
For years there were two separate companies with the HDFC name. HDFC Ltd mainly gave home loans. HDFC Bank was the bank, and in fact HDFC Ltd had set this bank up in 1994. Think of a parent who runs a big shop and also set up a child's stall nearby. Later, the family decided to join both into one. On 4 April 2022, HDFC Ltd said it would merge into HDFC Bank, which was called India's largest ever deal of this kind. The merger was completed on 1 July 2023. The home loans moved to the bank, and HDFC Ltd's depositors could take their money out or move it to the bank.
Merging two giants is like two families moving into one house. Who gets which room, whose rules apply, how the kitchen runs: all of this takes years. Bagchi himself said on an earnings call that part of the work on the 2023 merger is still to be done.

Three big tasks on his desk
Mint lists three challenges for the new CEO.
- Win back trust. The bank faced several controversies, including allegations of mis-selling Credit Suisse bonds, questions about how a big depositor's account was handled, and a probe into two executives who allegedly leaked secret information.
- Keep senior people from leaving. Deputy managing director Kaizad Bharucha, one of the bank's longest serving leaders, is set to step down on 31 December.
- Grow faster again. HDFC Bank once grew faster than other private banks. Now it is closer to the average.
Some numbers show the third task. For July to September 2026, net profit rose 5% from a year earlier to Rs 19,510 crore. The net interest margin, which is the gap between what the bank earns on loans and what the bank pays on deposits, slipped to 3.16% from 3.26% a quarter earlier. Think of a samosa seller whose cost of oil goes up while the price of a samosa stays the same: the seller still makes money, but a little less on each plate.
Experts also watch CASA money. CASA means current and savings accounts, the everyday accounts where people keep their salary and pocket money. Banks pay very little interest on these, so they are cheap money for the bank to lend out. At HDFC Bank, the CASA ratio slipped to 31.6% in the September quarter.
What could this mean for customers and staff?
For an ordinary account holder, nothing changes overnight. Your account, card, UPI and loan stay the same. A new boss is not a new bank.
Over time, though, a CEO sets the direction. In a report quoted by Mint, the financial firm Macquarie said his mandate is to "revive retail loan growth, reform the CASA franchise" and stop more senior people from leaving. Retail loans are loans to ordinary people, like home, car and personal loans.
For staff, the big question is about leadership. Business Standard notes there was talk on whether Bagchi keeps the same team or brings new people. Bagchi has praised the bank's leaders and called HDFC Bank a "very process-driven institution", per Mint. He has also said he will meet all stakeholders to understand the bank better.

That is a big network. According to Wikipedia, HDFC Bank has 9,689 branches and 21,417 ATMs across India, and the RBI lists it, along with State Bank of India and ICICI Bank, as a bank so important to the economy that people often call such banks "too big to fail".
This business news video, made the day before the handover, covers the change at the top.
The short version
India's biggest private bank has a new captain from outside the dressing room. He takes over in a year of trust problems, a long merger still settling in, and slower growth. His three-year term runs from 27 October 2026. For customers, the account stays the same. For the bank, the work on trust, staff and growth starts now.
